How the TrulinX ERP Implementation Process Sets Industrial Distributors Up for Success

ERP implementation is an extremely important period for any distributor. A successful ERP integration allows you to build a stronger foundation that gives your team the structure and support needed to adopt a better way of working.

While generic ERP platforms can turn implementation into a challenge, TrulinX is purpose-built software to address the specific challenges industrial distributors and fabricators face. That focus includes reducing potential friction during the implementation process and turning it into an opportunity to improve workflows, strengthen data quality, and set your business up for long-term gains.

In this article, we’ll break down what you can expect during TrulinX’s structured implementation process and how we help your team prepare and go live with confidence.

Step 1: Pre-Implementation

Before implementation begins, there are several foundational steps we put in place to create a seamless process. Those early steps include:

  • The TrulinX sales team meeting with our implementation team to transfer key insights gathered during the sales process, including:
  • Your product lines
  • Priority business challenges
  • Goals for TrulinX
  • Number of locations and users being onboarded
  • Other relevant details
  • A welcome packet that provides new customers with a variety of information, including:
  • Contract details and next steps
  • Procedures for contacting support
  • Preferred solutions partners
  • Information about our User Group Conference TribNet
  • A network questionnaire that helps our team set up server specifications to coordinate a more streamlined server setup.
  • Server installation, where our team will configure physical servers before they reach your site or coordinate with your IT team to speed up installation for virtual ERP software.
  • Additional internal preparation, which can include:
  • Reviewing implementation goals and critical issues with TrulinX support
  • Assigning usernames and passwords
  • Reviewing financial systems

Step 2: Welcome to TrulinX Meeting

Once the groundwork is in place, it’s time to officially welcome you to TrulinX. The implementation team meets with you and anyone else within your organization who will take part in the implementation process. During this time, we’ll review a few key topics:

  • Key information about your company that affects long-term success.
  • The reasons your business decided to go with TrulinX.
  • An initial review of Asana, the project management tool that will be used to assist implementation.

Step 3: Kickoff Meeting

After the server is ready and your organization has TrulinX access, the kickoff meeting begins with the hands-on implementation process. This phase lays the foundation of the TrulinX environment and starts the work that drives most ERP implementation timelines: data migration.

At this stage, we work with you to begin initial data entry. Your data is one of your most valuable assets, and we start by focusing on what we call the Big 3:

  • Vendors
  • Customers
  • Inventory

In the kickoff meeting, we’ll do some manual entry in the system before turning over to spreadsheets. For example, we may walk you through creating a vendor record directly in TrulinX and review the resulting spreadsheet in the meeting. You can then take that spreadsheet to complete it on your own, populating it with your data before you send it back to us for validation.

Step 4: Weekly Meetings and Training

The kickoff meeting leads into recurring one-hour, web-based meetings throughout the implementation process. These sessions focus on a couple of goals:

  • Targeted training on TrulinX
  • Ongoing data reviews as it’s prepared to come into the system

We provide hands-on training that allows you to actively learn on the trainer database developed during the kickoff meeting. This process takes a minimum of four weeks, aiming to give you practical lessons that go beyond tutorial videos. This direct support gives you access to implementations experts with industry experience who better understand your business’ needs and can guide you accordingly.

The implementation team also uses these meetings to keep the project moving along. We’ll review the data migration process, using Asana to make it simpler for your team to upload documents and stay aligned on priorities, dependencies, and next steps. We also have three specialists involved in each project, meaning that your implementation can keep moving forward when you’re ready for a meeting or upload more data.

Step 5: On-Site Training

In addition to web-based training, we also provide onsite training that helps your broader user group learn how to use TrulinX in real workflows. This practice window before go-live gives your team the chance to work with their data, test processes, and identify anything that still needs refinement with someone in person. This practice also gives users some time to absorb the system and apply what they have learned in day-to-day work.

Step 6: Go Live

After weeks of hard work and training, it’s time for the moment when preparation becomes execution. During this phase, Tribute experts will be onsite to assist with the coordinated transition to TrulinX. Typical go-live activities include:

  • Cutting over from the old system
  • Bringing over open orders
  • Transferring high-level live data such as open accounts receivable, open accounts payable, and inventory quantities

Ongoing Support

A successful ERP implementation does not end on go-live day. Tribute considers the period after launch part of the implementation itself, with continued assistance available as the customer team settles into daily use.

That support structure includes:

  • Post-go-live follow-up training by phone or onsite
  • A transition meeting that introduces the support team

This extended go live period lasts for four weeks before we transition you to customer support for any future needs. This kind of continuity helps customers move from project mode into long-term operational use without feeling like you are starting over with a new team.

3 Tips for Successful ERP Implementation from a User

Preparing your company for an ERP integration can seem daunting, but there are steps organizations can take to prepare for success. Jay Adams, Chief Operating Officer at River Bend Hose, has gone through a successful TrulinX implementation and took away a few lessons to help other organizations through the process.

Assign a Project Manager to Delegate Responsibilities

Each team should have a point person or “champion” to take the lead on the project. This project manager can be the leader needed to keep the project moving and delegate the right tasks to the appropriate experts. Common areas of delegation include:

  • Accounting
  • Admin, Data Entry, and Data Migration
  • IT and Hardware
  • Operations
  • Inventory Management

Avoid the “I Can Do it All” Mentality

Whether you or someone else is managing the project, it takes a team for successful implementation. It’s important to remember that the point person can’t handle everything on their own, and that this project is something that is done in addition to everyone’s regular workload.

Delegation also means involving others when it’s appropriate. As you proceed through the project, keep the following practices in mind:

  • Respect everyone’s time and limit their involvement to meetings and other tasks that are relevant to their role.
  • Do shorter small group meetings instead of defaulting to long sessions with everyone involved.
  • Avoid full team meetings when possible. Only bring together individuals needed for their specific expertise, such as operations and IT for a meeting about work center locations.

Use Implementation as an Opportunity for Improvement

According to Jay, the biggest opportunity TrulinX gives businesses is the ability to improve your company from the shop floor to the executive suite. Take implementation as a chance to review your current operations and identify how you can make improvements as your business integrates a more up-to-date ERP system.

“The most successful companies are the ones that see ERP implementation as a part of a larger continuous improvement culture,” Jay said. “Make change part of who you are, and the culture, to ensure a smooth and successful implementation.”

ERP Implementation Works Better with the Right Process and the Right Partner

ERP implementation is never only about software. For industrial distributors, it is about preparing the business, organizing the right people, cleaning up critical data, and creating a realistic path to adoption.

The TrulinX implementation process is designed to support that journey from the earliest planning steps through data migration, training, go-live, and post-launch support. By combining a structured process with industry-specific ERP expertise, Tribute helps distributors approach ERP integration with more clarity, stronger guidance, and a better foundation for long-term success.
